Artificial intelligence is evolving rapidly. After an initial wave focused primarily on content generation, organizations are now seeing the emergence of systems capable of planning, taking action, and carrying out certain tasks. This shift toward agentic AI opens the door to a deeper transformation of business processes, but it also requires greater structure, governance, and control.
During our webinar, our experts Pierre Lessard, Maristela Godoy, and Alexis Cadorette presented an approach for integrating AI at the core of the organization. To create lasting value, an organization must connect its initiatives to its business vision, choose the right processes, move forward incrementally, and incorporate data and security from the outset. AI is no longer limited to improving a few individual tasks: it can help redesign entire workflows, reduce friction, and free teams to focus on activities where judgment, subject-matter expertise, creativity, and human relationships remain essential.
Part 1: From Experimentation to an AI-First Organization
Access to Tools Does Not Guarantee Transformation
In many organizations, adoption began with the distribution of licences and experimentation with tools such as ChatGPT or Copilot. Some individuals achieved gains in productivity, creativity, or quality, but these successes often remained isolated. Use cases multiplied without always being coordinated, prioritized, or measured across the organization. The data presented during the webinar indicates that only 20% of organizations use AI in an advanced way and that just 6% have achieved full integration across their organization. Another finding presented indicates that 95% of AI projects carried out in 2025 did not create the expected value. The challenge therefore does not lie solely in the technology: it often stems from launching a project around a tool rather than a clearly defined business need.
Today, the context is changing. Investments are increasingly driven by productivity, competitive pressure, and the need to achieve tangible results. The goal is no longer to multiply experiments, but to demonstrate measurable value aligned with organizational priorities.
From Generative AI to Agentic AI
Generative AI produces text, images, audio, video, or code in response to a prompt. Agentic AI goes further: it can plan actions, carry out certain tasks, and collaborate with people and organizational systems. This increased autonomy makes it possible to consider managing complete activities rather than simply responding to one-off requests.
As AI becomes more autonomous, the processes entrusted to it may become increasingly business-critical.
What It Means to Adopt an AI-First Model
An AI-centred organization uses its data and artificial intelligence to transform its business model, processes, and innovation capacity. Processes are redesigned from the outset to take advantage of AI, rather than simply layering a tool onto an existing way of working.
The approach presented is based on three complementary principles: start with AI for activities it can perform effectively, optimize with people for tasks requiring judgment and expertise, and then scale with the organization’s systems. The objective is not to replace teams, but to allow them to focus more of their time on value-added activities.
Part 2: Turning a Vision into a Practical AI Strategy
Start with the Business Need, Not the Tool
Ambition alone does not produce results. It must be translated into objectives and coherent choices. An AI strategy connects the business vision to processes, resources, and success measures. It helps determine what to do, in what order, and within what scope.
Diagnosis comes before the solution. The organization must first understand how it creates value and then map the journey from end to end. This perspective helps avoid automating an isolated task without considering the information, decisions, and people around it. It also helps identify the pain points with the greatest impact on business outcomes.
An AI strategy is therefore not about launching more projects. It is about selecting the most relevant initiatives and focusing efforts where value can be demonstrated.
Move Forward One Process at a Time
An organization does not become AI-centred overnight. The approach is incremental: choose a business objective, target a realistic process, launch an initial experiment, learn, adjust, and then extend the transformation to other processes.
Each successful initiative strengthens the organization’s capabilities. Lessons learned about use cases, data, risks, governance, and adoption become reusable foundations. The organization therefore does not start from scratch with every new project.
This transformation also affects talent and culture. Teams must develop new skills, document their expertise, and learn to collaborate with agents. Organizational structures may become more fluid and more focused on end-to-end value creation. Time savings matter, but they are not enough to demonstrate the success of an initiative.

Part 3: Reduce Risk Through Structured Execution
Explore, Plan, and Then Execute
Before development begins, a team must understand the real need and document the current state of the process. The discovery phase maps the data, decisions, business rules, and technical unknowns. Planning then defines the technologies, licences, integrations, prerequisites, scope, and roadmap. Execution can proceed through short iterations with regular user validation.
Prepare Data for AI
Data is the fuel of AI. It includes Word, Excel, and PDF files, images, databases, information stored in cloud applications, and knowledge that exists only in employees’ minds. In many projects, the most significant work is not developing the agent, but inventorying, documenting, governing, and preparing the data. A well-structured data foundation supports the first project and accelerates subsequent initiatives.
Build Security in by Design
Security is not a step to be added at the end of the project. It must inform every decision, from process design to agent deployment. Existing risks, including overly broad access, unprotected data, poorly managed secrets, or a lack of traceability, can be amplified by a system capable of acting automatically. Every significant action must be attributable, logged, and assessed, whether it was carried out by a person, an agent, or an agent acting on behalf of a person.
Questions We Answered During Our Webinar
Should You Start by Choosing an AI Tool?
No. The starting point is the business need. The organization must first clarify the objective, the process involved, the users, the required data, and how success will be measured. The technology is then selected based on that context.
How Can You Avoid a Proliferation of Isolated Pilot Projects?
Initiatives must be connected to a shared vision, the end-to-end value chain must be understood, and the processes that best support business objectives must be prioritized. Each project should contribute to a common direction rather than to a collection of independent experiments.
What Data Should Be Prepared for an AI Project?
How Can You Manage the Risk Associated with Rapidly Evolving Technology?
Are You Ready to Select Your First Process to Transform?
Taking action starts with a clearly defined process linked to a business objective and sufficiently contained to enable rapid learning. This first initiative makes it possible to validate value, strengthen internal capabilities, and prepare for subsequent transformations.
Precicom can help you clarify your vision, map your processes, identify an initial initiative, prepare your data, and guide execution. An incremental approach helps demonstrate value, manage risk, and build the capabilities needed to continue the transformation. Learn more about our AI Strategy with Microsoft 365 Copilot services.
